De-Risking a Multi-Country, Multi-Language Platform Rollout Through Salesforce Test Automation
The impact investing sector operates at the intersection of financial rigour and social responsibility. When a leading international investment cooperative preparing to expand its digital platform across multiple European markets engaged spriteCloud, the challenge was clear: the existing QA foundation wasn't mature enough to support the complexity of what was coming.
spriteCloud was brought in to rebuild that foundation—delivering end-to-end test automation, integration QA, and a structured quality engineering approach capable of scaling with the platform.
Technical Challenges
The platform was designed to onboard new investors and integrate with Salesforce as the core CRM layer, alongside a legacy data management system handling critical business records. These systems were not originally architected to support the data volume, synchronisation requirements, or structural complexity introduced by the new platform—making integration reliability a central risk area.
The existing automation setup compounded this risk. Test automation was present but unstable and flaky, with limited coverage, no regression strategy, and minimal documentation. There were no standardised approaches for test case design, defect reporting, or entry/exit criteria across testing phases. QA was embedded in scrum teams but operating reactively—testing happened late in the cycle, and a disproportionate number of defects surfaced only during final validation.
The internal QA team consisted of two engineers supporting multiple concurrent development streams, meaning capacity constraints alone made deep regression coverage structurally impossible without external support.
The result: frequent release delays, unresolved late-stage defects, and a delivery pipeline that couldn't keep pace with the platform's international expansion roadmap.
Technology Stack & Implementation
Discovery and QA Health Check
Before writing a single test, spriteCloud conducted a structured QA health check covering the full delivery pipeline: existing test cases, automation coverage, regression practices, defect management, and release validation workflows. This included direct collaboration with developers, product owners, and the internal QA team to map where quality issues most frequently emerged and why.
This discovery phase produced a concrete gap analysis—and formed the basis for a QA strategy targeted at the highest-risk areas rather than broad-brush improvements.
Test Automation with Playwright
spriteCloud evaluated multiple automation frameworks against the project's specific requirements and proposed Playwright as the solution. The decision was technically grounded:
- Playwright's architecture provides reliable interaction with modern, dynamic web applications—the kind of DOM behaviour common in platforms built on component-heavy front-end stacks.
- A critical selection criterion was Playwright's ability to automate Salesforce UI workflows—a notoriously difficult target due to dynamic component rendering, frequent DOM changes, and shadow DOM usage. Playwright's auto-waiting and robust selector strategies handle these challenges in ways that legacy WebDriver-based tools struggle with.
- Cross-browser support out of the box (Chromium, Firefox, WebKit) ensured test coverage wasn't siloed to a single rendering engine.
- Playwright's network interception capabilities supported testing of integration flows without requiring live third-party system availability in every test run.
The automation layer was prioritised around business-critical workflows: end-to-end investor onboarding, multi-language content validation, and Salesforce integration paths.
Test Management and Traceability via Azure DevOps
spriteCloud standardised all QA activities within Azure DevOps—the tooling already available to the client—to minimise friction while delivering structured test case management, regression tracking, and defect reporting. This included defining test case templates, linking defects to requirements, and establishing quality metrics dashboards to give stakeholders continuous visibility into release readiness.
By formalising the link between test cases and requirements, the team gained defect traceability that had previously been absent—making it possible to track quality trends across releases rather than treating each defect in isolation.
Regression Strategy and Shift-Left QA
spriteCloud restructured the testing approach around a defined regression strategy—prioritising high-risk workflows, setting entry and exit criteria for each testing phase, and aligning automation coverage with the scenarios most likely to catch regressions introduced by integration changes.
Critically, QA involvement was moved upstream. Rather than validating completed work at sprint end, spriteCloud embedded quality touchpoints earlier in the cycle: reviewing acceptance criteria during refinement, flagging ambiguities in requirements before development began, and ensuring testability was considered at the design stage.
UAT Coordination
Beyond the internal QA process, spriteCloud structured and facilitated User Acceptance Testing with system administrators and business stakeholders. This included defining UAT scope, preparing test scenarios aligned with real investor workflows, managing environment readiness, and coordinating defect triage between end users and the development team—ensuring the release was validated against operational reality, not just technical specification.
